Inconsistent onboarding is one of the quietest sources of quality drift as career services firms scale.
As career services firms grow past a solo practice and add writers or coaches, the quality of onboarding for each new hire becomes a direct driver of overall service consistency — and it's an area most growing firms handle far less deliberately than client-facing work.
New practitioners typically learn "how we do things" through some mix of shadowing, informal mentorship, and trial and error. This works reasonably well for the first hire or two, brought on close to the founder, and gets progressively less reliable with each subsequent hire — because the standard being passed down is now several steps removed from wherever it originally lived.
A structured onboarding period should cover firm-specific templates and formatting standards, the expected depth and style of client communication, how feedback and commenting should read when delivered to clients, and clear expectations for turnaround time and quality checkpoints. None of this is exotic — but very few growing firms have it written down anywhere.
If your onboarding process is "shadow someone for a few weeks," your quality standard is whoever that someone happened to be.
Inconsistent onboarding produces inconsistent client experience — not because new hires lack skill, but because they're each calibrating to a slightly different, informally transmitted version of the firm's standard. Clients working with different practitioners end up with meaningfully different experiences, which undermines the consistency a growing firm's brand depends on.
The fix is treating onboarding as a defined process with real materials — documented standards, example work, a clear review cadence during the first few months — rather than an informal apprenticeship that depends entirely on who happens to train the new hire. This is one of the highest-leverage, most commonly skipped investments a growing firm can make.
